I replaced the dash speaker in mine with a Cerwin Vega equivalent, bolted right up. Rewired all of it and added some Custom Auto Sound under seat speakers as well.
I'd pull the fluid from the differentials and X-fer case. Look for metal shavings etc. Sounds like a bearing issue there IMO. I'd bet its in one of the differentials. If diff fluid looks good check out the transfer case.

Honestly I'd advise a rebuild on yours. Any used speedo you get is likely going to need work. Going to be hard to find one that has been rebuilt or works good and is for sale on the cheap.
